Gap Analysis – Means analyzing and reporting on the difference between the current situation and the desired future state:
- Provide a detailed status report on each outstanding issue, uncovered.
- Detailed action plan of individual tasks – complete with the who, what, when, why, where, how, how many and how much.
- Alongside each task, list the resources, money, and estimated time to complete it.
NOTE: A plan is a snapshot of the current situation and will certainly change.
Initial Team Meeting:
- Physically meet with senior managers/ ask each to introduce themselves/ introduce yourself
- Share your priorities and expectations
- Ask for their honesty and transparency – why they think issues are occurring/ how they thing they can be fixed
- Share where you are on the learning curve and ensure them that you are ready for the challenge of learning
- Observe how the attendees are reacting to you and each other
- Keep the meeting intentionally brief. Be prepared to meet the team individually,
- Later, ask each senior level leader/ activity manager to prepare a written improvement plan to include:
- Targeted achievable objectives/ identify important goals – that need to be accomplished
- The resources on-hand/ currently being used – along with what actions you’re their team is willing to take to win – now/ versus the resources they need and their recommended solutions
- Proof that they have shared these goals with their team
- Metrics to evaluate success
- A timeline for implementation
- A possible budget to support the plan
- Assurance that the team is working toward the same goals
- Admit the situation is in crisis
- Commit to turning the situation around
